Il programma di strategy co-design è un potente strumento per migliorare i processi interni di innovazione. Se manca un chiaro processo di innovazione, le aziende sfruttano con difficoltà le opportunità di mercato. Il nostro approccio basato sul co-design è volto a valorizzare le risorse e le competenze interne all'azienda: creiamo strategie di innovazione condivise lavorando insieme a manager di diverse aree e background per venire incontro alle esigenze reali dell'azienda e dei suoi dipartimenti.

Per questo programma non utilizziamo un set di tattiche standard: al contrario, adattiamo i nostri metodi e strumenti per l'innovazione alle caratteristiche delle aziende e dei loro settori. Alla fine del programma, 

Our solution is not a standard set of tactics to implement: on the contrary, we adapt our innovation methods and tools to the specific characteristics of industries and organizations. At the end of the program, we deliver three main results. First, we produce an analysis of the market and the sector to understand business opportunities. Second, we build a clear mission statement with vision and goals for the future of the organization. Third, we design the innovation process and the ecosystem map to implement the strategy with the proper innovation initiatives.

The strategy co-design program is structured in four phases that can take betweek five and eight weeks to complete:

  • Phase 1 is dedicated to discovering how the organization works (innovation culture and initiatives) and how it is positioned in the market;

  • Phase 2 is dedicated to researching best practices, market trends and change drivers to inspire management and derive new opportunities for growth;

  • Phase 3 is dedicated to creating an innovation mission statement that can be translated into a set of priotitized activities and an actionable project plan for a pilot initiative;

  • Phase 4 is dedicated to implementing the project plan and evaluating the pilot initiative to create a corporate innovation process and ecosystem map.

Strategy Co-Design

 

The innovation strategy sprint is a declination of the traditional design sprint, originally developed by Google Ventures, with a focus on innovation strategy. It is a fast and interactive alternative to the strategy co-design program. In just four days, thanks to design thinking methods and tools, the corporate team will produce a clear innovation mission statement with a set of initiative to exploit the best growth opportunities.

Similarly to the traditional design sprint, this program takes full advantage of the diversity among team members to reduce risks of wrong investments in innovation strategies and processes that do not fit the organizational culture and vision. Growth opportunities and innovation initiative are not only put in the right context, but also validated during and after the sprint.

The innovation strategy sprint is run in four days and is composed of the following steps:

  • Before the sprint, we assess the current situation to discover how the organization works (innovation culture and initiatives) and how it is positioned in the market;

  • Day 1 is dedicated to ideate the innovation strategy, from the innovation mission statement to the portfolio of activities to run, and to decide on the best strategies to deepen;

  • Day 2 is dedicated to refine the preferred innovation strategies in an innovation blueprint containing activities, organizational models, resources and capabilities, objectives and metrics;

  • Day 3 is dedicated to challenge and validate the blueprint to discover weaknesses and iterate to optimize the strategy;

  • Day 4 is dedicated to build a pilot project plan to test the strategy, with a strong focus on the right metrics to use, and to present the whole set of results to the board for the final go/no-go decision;

  • After the sprint, the pilot project plan is implemented and results are presented to the board.

The corporate incubator is a permanent structure designed to create a safe space for innovation teams in large organizations. The day-to-day operations of existing businesses may limit the potential of those teams, which have different responsibilities and working routines. The corporate incubator consists of a coworking space and a set of processes for facilitating innovation activities

The benefits of a corporate incubator for organizations are various:

  • They protect internal innovation teams from business-as-usual practices that could limit their potential;

  • They spread innovation culture by putting in contact teams permanently dedicated to innovation with employees that access the incubator for specific projects;

  • They help breaking silos and make people from different departments cooperate;

  • The processes for facilitating innovation activities can be used in more contexts to maximize their impact;

  • They have a positive impact on the brand and on HR talent acquisition and retention.

Being the corporate incubator a permanent structure, we design the best processes for it to run properly. Specifically, we act in three different ways:

  • We analyze internal innovation processes to understand what is the innovation culture and organizational model;

  • We design mentoring and coaching programs, vertical sessions with experts in particular fields and facilitation activities that fit with the goal of each team;

  • We put the organization in contact with a large network of professionals, entrepreneurs and consultants to build the mentoring and coaching structures.

The corporate accelerator is a four-to-five-months program designed to help internal innovation teams working on radical innovation projects. By accelerating the innovation process, we reduce the risk that those projects fail for new organizational priorities or budgeting constraints. Furthermore, acceleration makes it faster to deliver the output to the internal customers, anticipating the benefits it is expected to generate.

Our approach to the acceleration process can be divided in three phases: first we plan the program consistently with the context and the content of the innovation initiative, then we run the activities in four or five months and finally we measure results and provide guidance in the investment decision. Besides the benefits for the business, corporate accelerators have a big advantage: they are a powerful mean for making corporate teams adopt lean and agile methods that increase their productivity. In other words, it is the best way to promote the intrapreneur role inside the organization.

The corporate accelerator program can be summarized in eight steps:

  • The preparation phase involves the management to decide the scope of the program, metered funding and selection criteria;

  • The teams and their sponsors research on the organizational objective and refine the scope;

  • The problem is further analyzed through personas, journey maps (as-is and to-be), blueprints and system maps.

  • The teams work on the solutions with an ideation workshop to generate a set of concepts;

  • Concepts are transformed into prototypes with a set of key assumptions to validate;

  • Prototypes are validated through experiments and, depending on the result, teams decide to iterate or pivot;

  • Once the solution is defined, teams structure a sustainable business model and prepare a business plan;

  • Teams pitch their solutions in front of the management, which has to decide whether to invest or not.

Innovation Lab

The innovation lab is a permanent structure dedicated to strategic innovation projects with an impact on the whole organization. The most successful innovation labs focus on horizontal innovations that radically change the way the parent company works. Alternatively, innovation labs can act vertically by exploring new markets or new products outside the core business of the organization. Depending on the target, innovation labs are designed and structured to fit the corporate organization and maximize the sharing of knowledge and capabilities.

Innovation labs have two main benefits for organizations. First, they are a powerful mean for spreading innovation culture and skills inside the organization. At the same time, they are excellent at attracting and retaining talent. Second, they give the possibility to focus innovation efforts on projects with high potential that require specific competences and processes. With an innovation lab, these projects can get the attention they deserve, without the risk of being overwhelmed by short-term initiatives.

Organizational Transformation

Successful change management programs already run in the past, strong motivation coming from the top, diffused innovation capabilities, clear vision, availability to adopt a flexible and evolving strategy

The organizational transformation is our most ambitious program, designed for companies willing to redefine their organizational structure to embrace innovation practices and methods. Differently from our change management programs, aimed to improve current processes relative to a past reference, the transformation approach is totally future-oriented and has a costantly evolving strategy. Through this program, companies adopt a human-centric and entrepreneurial management approach based on creativity, agility and fast iterations. In other words, they take the best methods and tools from the startup way of working and adapt them to their particular situations.

Our solution to transformation is a mix between traditional best practices from top consulting companies and The Startup Way approach from Eric Ries. The program consists of five different phases that can take from 12 to 18 months to complete. However, this process can vary depending on the needs of the organization.

Phase 1 is dedicated to the analysis of the business context. Together with the executive team, we analyze how the innovation process is managed in the organization, what is the innovation capability level of employees and how rooted is the innovation culture. In two months, we produce a report on the state of the arts on which we build any further initiative.

Phase 2 is dedicated to the design of the transformation strategy. In one month, we define the board of transformation with five-to-ten executives from different business areas and define the scope of the program. Then we design a flexible strategy for reaching that set of goals with a list of pilot initiatives and a metered funding plan.

Phase 3 is dedicated to the experimentation with one or two pilot projects. Pilot projects are prioritized and selected depending on their impact on the scope. Internal teams are selected and assigned a growth board. In three months, teams get trained and deliver their results, which are analyzed with innovation accounting criteria.

Phase 4 is dedicated to prepare the organization for scaling the transformation strategy. New teams are selected and are assigned a growth board; each team works vertically on one business area, but is composed of people with different backgrounds. Depending on the results of pilot projects, the strategy is refined and updated to be implemented on a bigger scale. 

Phase 5 is dedicated to scale the strategy to the entire (or most of the) organization. The scaling phase has a prerequisite: all executives must agree on the project. Otherwise, the risk is to create holes in the organization and reduce the impact of the program. In order to make this phase faster, pilot team members act as coaches for new teams.
